From 54 legacy tools to one platform, without losing a single workflow

A Nordic industrial software company had accumulated 54 separate applications over 15 years. Users were drowning in fragmented workflows and retention was declining. We ran a 6-month discovery program: mapping every critical workflow across 12 user roles, identifying the 23 jobs-to-be-done that actually mattered, and designing a unified platform architecture.

The acquisition engine was running. Nobody asked where the users were going.

A fast-growing lending platform couldn't explain why 40% of approved borrowers never completed their first drawdown. We ran a 4-week discovery sprint, combining behavioral data with 18 targeted interviews. The root cause wasn't UX friction. It was a trust gap: borrowers didn't understand the fee structure. The insight led to a transparency-first redesign.

What to expect when you work with us

No black boxes. No vanishing consultants. Every engagement is structured so you know exactly what's happening, what we need from you, and what you'll walk away with. Here's how it works from day one.

How every engagement unfolds

Phase 1Kickoff & Alignment~1 week

We don’t start with research. We start with alignment. We map the decision landscape with your product and leadership team, agree on what “good evidence” looks like for your context, and define the questions that will actually move the roadmap. You walk out with a research brief your whole team has signed off on.

What we need from you: 2–3 hours of stakeholder time (PM, design lead, and ideally one exec sponsor). Access to your analytics platform and any prior research.

Phase 2Research & Evidence Collection2–4 weeks

Targeted fieldwork driven by the brief. Interviews, behavioral data analysis, competitive intelligence — whatever the decision demands. No research for research’s sake. You’ll get regular check-ins so nothing runs off track.

What we need from you: Access to users or customers, and a point of contact for scheduling and data questions.

Phase 3Synthesis & Decision Mapping1–2 weeks

AI-augmented analysis that produces decision maps — not slide decks. Every finding is tied to a specific product decision with confidence levels and recommended actions. We pressure-test conclusions before presenting them.

What we need from you: A working session with the core team to validate findings and stress-test recommendations together.

Phase 4Activation & Handoff~1 week

We embed findings directly into your team’s workflow: sprint backlog, roadmap, decision framework — wherever decisions actually get made. You also get a full handoff package with all raw data, synthesis frameworks, and reusable templates. We build capability, not dependency.

What we need from you: Access to your planning tools (Jira, Linear, Notion, etc.) and 1 hour for a team handoff session.
